How to Set Affiliate Commission Rates for SaaS

Set sustainable SaaS affiliate commission rates using margins, retention, payback and payout rules.

Start with unit economics, not a headline percentage

A sustainable SaaS affiliate commission must fit customer acquisition economics. Define gross margin, expected retention, support costs, refund rates and the acceptable customer acquisition cost before selecting a rate. A high commission can be profitable for a sticky product but unsustainable for a low-margin subscription.

Common commission structures

  • One-time: A fixed amount or percentage on the first eligible paid invoice.
  • Recurring: A percentage on qualifying subscription payments for a defined duration.
  • Hybrid: A smaller signup bonus plus recurring rewards.
  • Tiered: Rates change after verified performance thresholds.

Illustrative calculation

Suppose a SaaS plan costs $80 per month with an 80% gross margin. Monthly gross profit is $64 before other acquisition and operating costs. A 20% commission on collected subscription revenue is $16 per qualifying month. Over six qualifying months, the affiliate earns $96 if all invoices are paid and eligible. Whether that is attractive depends on retention, customer acquisition alternatives and the commission agreement.

Define the revenue base

Specify whether the rate applies to collected revenue before or after discounts, tax, refunds, credits and fees. State whether upgrades, add-ons, renewals, annual plans and reactivations qualify. An undefined base causes commission disputes even when tracking works correctly.

Set safeguards

Use a written attribution window, fraud and self-referral rules, minimum payout threshold, review period and refund adjustment policy. Consider a capped number of renewal payments. Reconcile commissions to actual payment records rather than subscription status alone.

How to choose a starting rate

Model conservative, base and optimistic retention scenarios. Compare the total commission obligation with the maximum acquisition cost your business can sustain. Pilot with a small partner group, review activation quality and paid retention, and adjust rates prospectively with clear notice.
